Interim management to stabilize production at a medium-sized foundry

During a challenging period in the company’s history, marked by insolvency and a change in ownership, the primary focus was on stabilizing and optimizing production processes at a medium-sized foundry. The task required effective interim management to stabilize production in the short term and ensure its long-term viability.

Background

The foundry, a supplier to the automotive industry, faced significant organizational, operational, and technological challenges. Outdated machinery, inadequate data collection, and a lack of optimization processes made business operations considerably more difficult.

Specific task

The goal was to stabilize production in the short term while laying the groundwork for long-term optimization. This included ensuring compliance with legal, regulatory, and labor law requirements, as well as creating transparency regarding production metrics and types of losses.

To safeguard production, measures were implemented to ensure safety, order, and cleanliness. A detailed analysis of plant data and production metrics was conducted to identify sources of loss and systematically derive optimization measures.

Impact achieved

Production has been successfully adapted to meet current requirements. Full transparency has been achieved regarding the types of losses and inefficiencies in the production processes.

Based on these findings, more than 450 optimization initiatives were prioritized and launched to sustainably improve and stabilize production.
