Practical example

Remote commissioning of a greenfield production plant during the pandemic

Despite global travel restrictions and supply chain bottlenecks during the COVID-19 pandemic, we successfully completed the commissioning of a new production facility. Using our proprietary solution framework CROME (Concept, Readiness Check, Open Points, Mobilization, Execution), we implemented a comprehensive commissioning concept that spanned everything from strategy and preparation to on-site operational implementation.

Background

The COVID-19 pandemic led to the suspension of the construction phase of a greenfield production plant. After a six-month hiatus, the facility had to be completed despite existing travel restrictions for experts. This extraordinary situation required innovative solutions for commissioning, involving engineers, suppliers, and third-party providers worldwide.

Specific task

Our task involved developing a comprehensive commissioning plan, coordinating and implementing supplier integration, and providing support in adapting framework agreements, work instructions, and processes. The goal was to ensure that the plant was commissioned on schedule and within budget, despite the challenges posed by the pandemic.

KBC's Approach

We developed a comprehensive remote commissioning concept based on our CROME framework (Concept, Readiness Check, Open Points, Mobilization, Execution). This involved the virtual integration of over 15 suppliers, from initial contact through to operational commissioning for each trade. We adapted framework agreements, work instructions, and processes to the new circumstances in close coordination with technology experts and suppliers. Our approach enabled the virtual commissioning to be carried out safely without any accidents or incidents.

Impact achieved

The commissioning of the production plant was successfully completed, with 100% achievement of targets in terms of meeting deadlines and staying within budget. We ensured that suppliers provided support and upheld their warranty obligations. By avoiding travel, we were able to reduce the project’s carbon footprint. The successful completion under these challenging conditions strengthened the “entrepreneurial spirit” throughout the project team. Overall, the project demonstrated the ability to implement innovative solutions and successfully complete complex projects even under extreme conditions.
